We tend to think of leadership lessons as something we learn in conference rooms, from difficult bosses or from leadership programmes.

We lean forward to learn leadership lessons from boardroom conversations, performance reviews and high-stakes business decisions.

But some of the most valuable leadership lessons I’ve learned didn’t happen at work at all.

They happened during an attempted scam.

While walking Coco Junior.

And, years ago, while listening to an angry man shouting on the telephone from my father’s office in Minsk.

None of these moments looked like leadership lessons at the time.

Yet each one taught me something about how we think, how we treat people, and how others experience us.

And perhaps that is the real lesson:

Leadership isn’t confined to the corporate world.

It shows up in the small, ordinary moments when nobody is watching for your “leadership behavior.”

Sometimes, leadership means refusing to be rushed

Recently, I experienced my first attempted “digital arrest” scam.

My phone rang from a number that hadn’t been flagged as spam.

A recorded voice informed me that my number had been linked to criminal activity and that I should stay on the line to be connected to an official in Mumbai.

Then came the waiting music.

Oddly enough, that was what saved me.

I was working against a deadline and simply didn’t have the patience to wait.

So I disconnected the call and went back to what mattered.

My immediate thought was:

“If this is genuinely important, they’ll call again.”

Only afterwards did I realise that I’d narrowly avoided what has become a common cyber scam.

Looking back, the waiting probably wasn’t accidental.

It was part of the psychological strategy.

When someone tells us we’ve done something wrong, our nervous system can react before our rational mind does.

Fear narrows our thinking.

Anxiety makes us more compliant.

Urgency makes us want to solve the problem immediately.

And once panic takes over, we stop asking logical questions and start looking for the fastest way out.

Later that morning, while collecting a courier package, I mentioned the incident to our Society Supervisor.

He smiled and told me these calls had become surprisingly common.

He had once received a call claiming that his son’s office had been raided and that money had to be transferred immediately to secure his release.

His son works from home, so he ignored the call.

Sadly, he also told me that an elderly resident in his housing complex hadn’t been so fortunate and had lost a significant amount of money.

That conversation stayed with me.

Because we often think executive presence is about how confidently we speak in a meeting.

But what if it is also about what happens inside us when someone deliberately triggers fear, pressure or confusion?

Can we pause?

Do we question?

Can we resist the urge to react?

Can we give ourselves enough space to think?

That is leadership too.

It is also social awareness.

Before we can respond intelligently to what is happening around us, we have to notice what is happening within us.

In an increasingly complex world, emotional regulation and critical thinking are becoming just as important as technical expertise.

Sometimes, the most powerful leadership decision you can make is simply:

Don’t let someone else dictate the speed of your response.

The uniform doesn’t define the person

Another leadership lesson came from somewhere far more ordinary: walking Coco Junior through our housing society.

Our society had recently hired an elderly security guard on a temporary basis.

One evening, I stopped to chat with him.

He was cheerful, knowledgeable and genuinely interested in helping residents.

Our conversation turned to mosquitoes and stagnant water.

He explained how water collecting underneath potted plants could become a breeding ground and mentioned that he had tried to warn one resident.

The response?

“Your badge says Security Guard. Just focus on security and stop telling me about mosquitoes.”

His advice was dismissed because of the uniform he was wearing.

Then he told me something that completely changed the story.

Before retiring, he had worked as an Inspector with the Municipal Corporation, responsible for inspecting premises for mosquito breeding and enforcing public health regulations.

In his previous role, he would have had the authority to fine that very resident.

The only thing that had changed was his uniform.

His knowledge hadn’t.

His experience hadn’t.

And his dignity certainly hadn’t.

It made me think about how easily we confuse status with expertise.

We listen to job titles.

We look at designations.

And we notice who has the corner office, the expensive suit or the impressive LinkedIn profile.

Sometimes, without realizing it, we decide whose opinion deserves our attention before we’ve even heard what they have to say.

That is a social awareness blind spot.

We aren’t necessarily seeing the person in front of us.

We’re seeing the label we’ve attached to them.

Good leaders do the opposite.

They stay curious.

They recognize that wisdom can come from unexpected places.

A receptionist may notice something the CEO has missed.

The driver may understand a customer’s frustrations better than the sales team.

The newest employee may ask the question everyone else is too afraid to ask.

An office assistant may know exactly where a process is breaking down.

And yes, the security guard may know more about mosquito breeding than the person living behind the gate.

Leadership isn’t about deciding who deserves respect. It’s about giving respect first.

When people feel respected, they are more likely to contribute.

When they feel dismissed or invisible, everyone loses.

These days, whenever I’m walking Coco Junior or driving through the gate, that same security guard greets me with the biggest smile and a cheerful wave.

It costs nothing to treat someone with dignity.

Yet for the person receiving it, it can mean everything.

And perhaps that is one of the simplest tests of character:

How do you treat people who cannot advance your career?

We all have a “Sometimes”

And then there is Sometimes Sergei.

Years ago, I had arrived in Minsk from Warsaw, having wound up my life there to come home and recuperate and to help my family relocate to Tunis for my father’s next Ambassadorial posting.

One day, while I was playing with our four dachshunds, I could hear someone shouting from the living room.

“You are all peegs. I will keel you!”

I was stunned.

Nobody shouted at Dad on the phone.

And nobody called him a pig.

Naturally, I asked who it was.

“Oh, it’s Sometimes Sergei,” Dad said. “He’s upset about losing his job.”

Sergei had been a driver at the Embassy.

He had recently been fired after one of the two Indian Embassy Mercedes was stolen.

From what I gathered, he had taken the new Military Attaché to a market famous for electronic goods.

The car was left unlocked.

The anti-theft device didn’t work.

And the vehicle had also apparently been taken without authorization from the Ambassador or Head of Chancery.

The local police told the Embassy the Mercedes was as good as gone.

This was in the years following the dissolution of the Soviet Union, when stolen Mercedes parts were apparently quite a business.

There was even a running joke among the diplomats about driving down a particular road and buying back their stolen hubcaps for a few dollars.

But a whole Mercedes?

That was a different ballgame.

And now Sergei had lost his job.

Hence the phone call.

But why “Sometimes Sergei”?

Because Sergei had a peculiar habit.

Whatever question you asked him, his answer invariably began with:

“Sometimes…”

Sometimes.

It became his trademark.

His track talk.

And that got me thinking.

We all have a track talk.

Words, phrases and themes we return to so often that people begin to associate them with us.

Some leaders constantly say:

“I’m exhausted.”

“I’m overwhelmed.”

“Everyone here is useless.”

“It’s such a difficult environment.”

“That will never work.”

“What were they thinking?”

“It’s impossible to get anything done around here.”

They may not realize how often they say these things.

But other people notice.

And over time, those words become part of the person’s professional identity.

The leader who

Constantly talks about problems can become associated with problems.

Routinely dismisses ideas can become known as negative or resistant.

Repeatedly talks about being overwhelmed may unintentionally create the impression that they struggle under pressure.

None of this necessarily reflects their actual capability.

But perception is built through repetition.

And that is where executive presence becomes much more interesting than simply “looking executive.”

Your executive presence isn’t only about how you dress, speak in meetings or carry yourself in a room.

It is also shaped by the story people repeatedly hear from you.

Your words, reactions, assumptions and your habitual complaints.

Your responses under pressure, your treatment of people and your ability or inability to pause before reacting.

All of these become part of your leadership brand.

Your track talk becomes part of how people experience you.

The leadership skill hiding underneath all three stories

Put these three stories together and a pattern emerges.

The scam taught me to notice what was happening within me before reacting to what was happening around me.

The security guard taught me to notice the assumptions I make about other people and to question whether I’m really seeing their expertise.

Sometimes Sergei taught me to notice the patterns in my own communication and how repetition shapes other people’s perception of me.

3 Different situations and 3 different lessons.

But underneath all three was the same skill: Social awareness.

The ability to notice what is happening -within ourselves, between people and around us -before we decide how to respond.

And perhaps that is one of the most overlooked foundations of executive presence.

You cannot respond intelligently to what you haven’t noticed.

You cannot influence a room you haven’t learned to read.

And you cannot deliberately shape your leadership reputation if you aren’t aware of the signals you’re sending.

Leadership begins with noticing

This is why I’ve become increasingly interested in the everyday moments that teach us about leadership.

We don’t need to be sitting in a boardroom to practice leadership.

Your leadership is being practiced every day.

How you respond when someone annoys you

In how you treat the person serving you

In whether you listen to someone whose job title is below yours

How you behave when you’re stressed

In the stories you repeatedly tell about your colleagues

The words you use when something goes wrong

In whether you allow fear to make decisions for you

In whether you make people feel seen or invisible

These moments may seem insignificant, but they aren’t.

They are rehearsals.

And over time, those rehearsals become habits.

Those habits become behaviors.

Those behaviors shape how people experience you.

And how people experience you ultimately influences your leadership reputation.

Try this for a week

Pay attention to your everyday moments.

Notice:

What triggers you?

What do you complain about repeatedly?

Whose opinions do you automatically respect and whose do you dismiss?

How do you behave when you’re stressed?

What phrases do you use so often that your colleagues could probably finish the sentence for you?

Do people feel more confident after interacting with you or smaller?

What might you be missing because you are looking at a person’s role rather than the person?

You don’t need a leadership assessment to begin answering these questions.

You simply need to observe yourself.

Because leadership awareness begins with noticing.

And perhaps the next time you find yourself in an ordinary, frustrating, funny or unexpected moment, pause before you dismiss it as “just life.”

It may be offering you a leadership lesson.

Want to become more intentional about what you’re noticing?

The more I observe these everyday interactions, the more convinced I am that social awareness is one of the most underrated leadership skills.

We are constantly reading people, interpreting situations and making decisions based on what we notice—or fail to notice.

The challenge is that most of us were never taught how to do this deliberately.

That’s why I created The Executive Social Awareness Starter Pack.

It includes practical checklists to help you become more intentional about reading the room, recognising subtle workplace dynamics, interpreting social cues, understanding the emotional climate and becoming more aware of the signals you are sending.

Because executive presence isn’t just about how you show up.

It’s about how accurately you see what’s happening around you.

Explore The Executive Social Awareness Starter Pack →

Leadership isn’t something you practice only at work.

You practice it everywhere.

And it begins with noticing.

And unlike Sometimes Sergei, you get to choose your track.

That week, while caring for a sick Coco Junior and dealing with unexpected disruptions at home (including the freezer thermostat malfunction from heat wave), I found myself reflecting on something I often discuss with clients.

How we manage our energy shapes how we lead.

It reminded me how quickly unexpected events can drain our energy and pull our attention away from what matters most.

As part of my own energy management, I stayed away from social media and avoided the news cycle. I reduced interactions with difficult people protecting my boundaries wherever possible.

Instead, I focused on protecting my energy, used tan t’ien stored energy. I stayed connected to what I wanted to accomplish during the week.

But as I reflected on it, I realized this wasn’t just an energy management strategy.

It was a leadership identity choice.

Because, as I mentioned earlier, leadership isn’t only about how you show up when everything is going well.

It’s about who you choose to be when circumstances are less than ideal.

When deadlines are looming and your priorities collide.

You are surrounded by people who are stressed, reactive, or overwhelmed.

Your leadership identity is revealed in those moments.

Do you become consumed by the chaos?

Or do you become the calm presence others can rely on?

The truth is that while we cannot control every circumstance, we can control how we respond to it.

Reflection Questions

Ask yourself:

What situations drain my energy most quickly?

What helps me recover?

Who do I become under pressure?

What leadership identity am I reinforcing through my current habits?

Energy Management is a Leadership Skill

Many professionals think leadership development means improving communication, strategic thinking, or visibility.

But leadership identity is also shaped by how you manage your personal energy.

Your energy affects:

How you respond under pressure

How others experience your presence

Your decision-making quality

Your influence and executive presence

You don’t just lead with your words.

You lead with your state. Your energy management is superior to you time management skill if you really want to maintain productivity.

Here are five leadership identity practices that help me stay grounded when life feels chaotic.

Regulate yourself first

Before you can lead others, you must lead yourself. It’s what we call the Leader of One.

When your stress levels rise, your ability to think clearly, communicate effectively, and make sound decisions decreases.

One of my favourite techniques is gently tapping my heart with the fingers of my left hand, breathing deeply, and affirming:

“All is well.”

The specific technique matters less than developing the habit of returning yourself to a calm and resourceful state.

Focus on what is within your control

Strong leaders don’t waste energy fighting reality.

They identify what they can influence and direct their attention there.

When something falls outside your control, acknowledge it, release it, and refocus on where you can make an impact.

Done properly, we can influence others without becoming a control freak in a crisis.

Build your resilience muscle

Resilience is not something you either have or don’t have.

It’s a capability that grows through practice.

A resilient leader:

Leans into their strengths.

Seeks support when needed.

Focuses on solutions rather than blame.

Maintains perspective.

Chooses optimism without ignoring reality.

Ask: “What is this situation teaching me?”

Every challenge contains information.

Sometimes the lesson is about priorities.

Sometimes it’s about boundaries.

It can also be about discovering capabilities you didn’t know you had.

Leaders who grow consistently are those who remain curious, even during difficult moments.

Practice Perspective

Leaders who sustain themselves over time learn to notice both challenges and resources.

Gratitude creates perspective and that perspective creates better decisions.

Gratitude doesn’t ignore problems. It prevents problems from becoming your entire focus.

When you acknowledge what is working, you create the emotional balance needed to navigate what isn’t.

And that is often what separates reactive leadership from intentional leadership.

The leaders who stand out aren’t necessarily those with the fewest challenges.

They’re the ones who consistently choose who they will be in the face of those challenges.

That’s leadership identity in action.

Here’s my question for you:

When things become stressful or chaotic, who do you choose to be?

Final Thoughts

Leadership identity isn’t built in grand moments.

It’s built in everyday choices:

How you protect your energy

Your response to setbacks

How you recover and

How you show up when conditions aren’t ideal.

Because the question isn’t whether challenges will come.

The real question is:

Who will you choose to be when they do?

When I stepped into the role of Chief Financial Officer at an insurance company, I discovered the benefits of adopting participative leadership.

I inherited a major transformation project, a new accounting system and an insurance module pack that were already causing daily frustration.

The finance and insurance teams were overwhelmed. Glitches were piling up, deadlines were slipping, and people felt their concerns were disappearing into a black hole.

As the “new leader,” I was expected to push the implementation through. Instead, I called a meeting with everyone involved -finance, insurance operations, IT, and the vendors.

I asked one simple question: Tell me what is really getting in your way.

The room that had been tense and guarded suddenly opened up. Issues surfaced that senior management had never heard. The vendors finally understood the real impact on the ground.

That meeting became the turning point of the project and of my leadership style. I realized that leadership isn’t about proving you have the answers; it’s about creating the space where the right answers can emerge.

Within weeks we saw reduced processing errors, clearer ownership of fixes, and far stronger accountability from the vendors who now had to address real, documented concerns.

There are many paths to effective leadership, and the style you choose can dramatically shape your results.

Decades of management research show that participative leadership, which is often called democratic leadership, consistently outperforms purely authoritative models in productivity, engagement, and innovation.

What Is Participative Leadership?

Participative leadership is a collaborative approach to decision-making. Instead of leadership being a one-way flow of instructions, power is shared. Team members are invited to contribute ideas, challenge assumptions, and help shape outcomes.

In my earlier post on situational leadership, I described participative leadership as one of the most powerful tools in a leader’s toolkit.

Here, we’ll explore how this style works in practice, the benefits it creates, and the hurdles you’ll need to navigate to use it effectively.

At its core, participative leadership is the difference between giving orders and building consensus. Employees are not just implementers; they become co-creators of solutions.

Studies consistently link this approach to higher job satisfaction, stronger morale, and more creative problem-solving.

Consider a simple example of office relocation.

An autocratic leader might select the new site, issue a checklist, and expect compliance.

A participative leader would form a cross-functional team, invite feedback on locations, and involve employees in planning the logistics.

The second approach takes more conversation, but it builds ownership, reduces resistance, and usually delivers a better decision.

A Simple Framework to Try at Your Next Meeting

Use this research-backed structure to introduce participative habits:

Start with a shared definition of the problem.

Invite each person to offer their perspective.

Facilitate a focused discussion, capturing ideas visually on a whiteboard.

Agree on next steps and assign shared responsibilities.

Small shifts like these can transform how your team experiences your leadership.

Maximizing the Advantages of Participative Leadership

Earn trust

Collaboration thrives only where trust exists. This means trust in character, competence, and intention. Transparency and consistency are non-negotiable.

Strengthen relationships

Open communication draws people together. Teams that talk honestly at work often develop healthier professional bonds—and greater loyalty.

Increase engagement

In my post on psychological safety in the workplace, I shared that according to one McKinsey survey, an overwhelming 89 per cent of employee respondents said they believe that psychological safety in the workplace is essential. The report recommends a consultative leadership style.

Gallup discovered, through studying what the best managers do differently, that great managing is an act of coaching, not one of directing and administrating.

One of Gallup’s most famous leadership breakthroughs, based on meta-analytics of 100 million employee interviews, is that a full 70% of the variance between highest engaged teams and persistently disengaged teams is just the manager.

Giving people a real voice is one of the fastest ways to rekindle commitment.

Celebrate diversity of thought

One of the greatest strengths of participative leadership is welcoming contributions from team members with a variety of talents and backgrounds. This leads to richer analysis and smarter solutions.

Reward innovation

When it’s safe to speak up, ideas flow. Many breakthroughs begin with a suggestion that would never surface in a command-and-control culture.

Overcoming Common Obstacles

Clarify the vision

Collaboration doesn’t replace direction. Your team needs a compelling mission and clear priorities to channel their contributions. Motivating and inspiring your team becomes even more important when you expect them to make greater contributions.

You need a clear mission that appeals to employees’ emotions and core values. Scheduling regular one-on-one time and providing adequate resources also helps.

Teach communication skills

Active listening, constructive feedback, and respectful debate are learned abilities. Offer training sessions and post helpful reminders around the office.

Plan for delays

Group decisions can take longer. Build alternative processes for time-sensitive situations.

Provide structure

Planning ahead can also speed up discussions. Circulate an agenda before meetings, so attendees will come prepared and stick to the subject. Hire a professional facilitator or use a staff member.

Set boundaries

Not every topic requires universal input. The participative model works best with issues where your staff has at least a minimum level of expertise. Limit input on some matters to those who meet certain qualifications.

Manage dissent

After your team votes, what do you say to the members who were in the minority? Make it clear from the start that that once a decision is made, the whole team must support it – even those who voted differently.

Stay decisive

Democracy does not mean abdication. Even in the most democratic workplace, there will be stalemates or decisions that are ill-suited to group deliberations. You’ll still need to take responsibility for resolving sensitive or strategic issues that affect the future of your organization.

Leaders who consistently apply participative methods see measurable gains in morale, creativity, and results.

The real question is not whether this style works, but how intentionally you will develop it.

Which one strategy will you put into practice first?

In a previous post, 3 Ways Leaders Can Support Important Team Goals, I introduced Kaizen as one of the most powerful (and often misunderstood) leadership principles.

In that post, I shared the example of how an Audit Team leader could apply process Kaizen from the planning, implementation and debriefing stages with his team. This would not only improve the audit process, but also improve the process for the next audit.

Kaizen isn’t about pushing harder or demanding constant change. It’s about creating the conditions for steady, sustainable progress with one small improvement at a time.

Whether you’re leading a team, a department, or an entire organization, Kaizen begins with how you lead yourself. It then extends to how you enable your people to grow.

Let’s explore both.

Kaizen for Leaders: Continuous improvement starts with you

Anyone who has committed to personal or professional growth knows the truth: improvement rarely looks like a straight line. It’s uneven, sometimes uncomfortable, and often slower than we’d like.

The Kaizen method offers leaders a different way forward.

Rather than chasing dramatic breakthroughs or overnight transformations, Kaizen focuses on continuous, incremental improvement.

Often referred to as the “1 per cent rule,” it encourages you to get just a little better every day knowing that those small changes compound into meaningful, long-term results.

Originally developed as a business philosophy and famously adopted by Toyota (often called The Toyota Way), Kaizen proved that radical results don’t require radical disruption.

In fact, the opposite is often true.

Why radical change fails Leaders

Many leadership initiatives fail because they rely on:

Sudden behavioural overhauls

Aggressive performance pushes

Unrealistic expectations of instant results

Leaders experience this personally too. Think of the executive who commits to “fix everything” at once. Their communication style, time management, confidence, strategic thinking, only to burn out or revert to old habits.

Kaizen offers a more realistic leadership philosophy:

One improved conversation at a time

One better decision-making habit

One refinement to how you show up under pressure

Leadership presence, credibility, and trust are not built overnight. They are practiced daily.

As Rory Vaden, best-selling author and world-renowned strategist on success through self-discipline, stated in his The Rent Axiom,

“Success is never owned. Success is only rented, and the rent is due every day.”

(Take the Stairs: 7 Steps to Achieving True Success)

Kaizen helps leaders pay that rent consistently.

Kaizen is a Process, not a Goal

One of the most important mindset shifts leaders must make is this: Kaizen is never “done.”

You don’t achieve Kaizen and move on. You commit to it.

For example, once you reach a goal, like stronger executive presence, better delegation, or higher team engagement, Kaizen thinking helps you:

Maintain those gains

Refine what’s working

Adjust before problems escalate

This approach removes the emotional rollercoaster that often accompanies leadership growth. Instead of waiting for distant milestones, Kaizen keeps leaders grounded in what can be improved today, with the resources and awareness they already have.

Encouraging Kaizen in the Workforce: Leadership beyond control

While Kaizen begins with the leader, it truly comes alive when it’s embedded into the culture of the workforce.

Many organizations attempt Kaizen from the top down, mandating “continuous improvement” initiatives, rolling out new processes, and expecting buy-in by default.

Unfortunately, this often leads to resistance.

The reason being that Kaizen cannot be forced.

It works best when improvement happens at the individual level, where employees are closest to the work, the challenges, and the opportunities.

A business is only as strong as the people within it.

The Leader’s Role: Create the conditions, not the pressure

Your role as a leader is not to micromanage improvement, but to create an environment where improvement feels safe, supported, and worthwhile.

Your actions set the tone for your team members to feel psychologically secure.

Here’s how.

1. Create a blame-free environment

Continuous improvement requires experimentation, and experimentation includes missteps.

If people fear punishment for trying something new, they will default to playing safe. Kaizen thrives in environments where:

Learning is valued over perfection

Mistakes are treated as data, not failures

Curiosity is encouraged

When employees know they won’t be blamed, they’re far more willing to refine processes, suggest improvements, and take ownership.

2. Give ownership, not micromanagement

Kaizen depends on autonomy.

When leaders micromanage, they remove flexibility and stifle initiative. When leaders trust their teams, people naturally look for better ways to work.

Encourage your team to:

Improve their own workflows

Identify inefficiencies

Suggest small, practical changes

Ownership fuels motivation and motivated employees improve continuously.

3. Use metrics as feedback, not pressure

Measurement is important, but how it’s used matters.

Kaizen-friendly leaders encourage teams to monitor and report on performance so they can:

See what’s working

Learn what isn’t

Make informed adjustments

Metrics should support learning, not fear. When teams view data as feedback rather than judgment, improvement becomes collaborative rather than stressful.

Kaizen as a Leadership System, Not Just a Philosophy

The most effective leaders don’t rely on inspiration alone. They rely on systems.

Kaizen becomes sustainable when leaders have:

Clear frameworks for reflection and improvement

Tools to strengthen communication, decision-making, and emotional intelligence

Practical resources that support consistent leadership behaviour

This is exactly why I created The Complete Leadership Toolkit.

Supporting Your Kaizen Journey: The Complete Leadership Toolkit

Kaizen asks leaders to show up better every day but that’s hard to do without the right structure.

The Complete Leadership Toolkit is designed to support leaders who want to:

Strengthen their leadership presence

Improve how they communicate and influence

Lead with clarity, confidence, and consistency

Embed continuous improvement into their daily leadership habits

Rather than overwhelming you with theory, the toolkit provides practical, actionable resources you can apply immediately, aligning perfectly with the Kaizen philosophy of small, meaningful steps.

👉 Explore The Complete Leadership Toolkit here

Final Thought

Kaizen reminds us that leadership excellence isn’t created in dramatic moments. It’s built quietly, daily, through intentional improvement.

When leaders practice Kaizen personally and create environments where their teams can do the same, growth becomes sustainable, human, and powerful.

And that’s how real leadership progress happens -one step at a time.

Shadow work often gets misunderstood. It’s not about “fixing” yourself or digging endlessly into the past. At its core, shadow work is the practice of increasing awareness of the internal patterns that quietly shape how you think, react, decide, and relate, especially under pressure.

When left unexamined, these patterns can influence everything from relationships to decision-making and leadership presence. When understood, they become sources of clarity, choice, and strength.

One of my clients who worked with me on enhancing her executive presence had a tendency of extreme responses when her team didn’t deliver on time.

It was creating an adverse impression on her boss and instead of instructing her to be specific with delegated tasks; the conversations would turn to her people management skills, behaviour and attitude.

We decided to work on her triggers, and she soon understood the actual reason for her out of proportion reactions, especially under pressure.

Once she became self-aware of the underlying cause, her responses became more professional, emotionally intelligent and her relationship with her team improved.

In leadership roles, these unexamined patterns matter more than we often realise. They shape how we respond to authority, handle conflict, communicate under stress, and make decisions when the stakes are high.

Here are eight meaningful benefits of shadow work and why they matter not just personally, but professionally.

1. Self-Awareness and Personal Growth

Shadow work strengthens self-awareness by helping you notice habitual reactions, assumptions, and internal narratives. As Psychology Today notes, understanding the shadow allows you to see the full picture of your personality and not just the parts you consciously identify with.

This awareness isn’t always comfortable, but it is clarifying. Over time, you begin to recognize patterns in how you respond to authority, feedback, conflict, and uncertainty. That insight becomes the foundation for intentional growth rather than reactive behaviour.

2. Improved Relationships

Many relational challenges stem from unconscious projection – responding to others through unresolved internal patterns. Shadow work reduces this by increasing emotional responsibility.

The Cleveland Clinic highlights that recognizing shadow aspects can lead to healthier interactions. You communicate more clearly, take less personally, and build trust with greater ease. Relationships both professional and personal become less reactive and more grounded.

3. Higher Emotional Intelligence

Emotional intelligence isn’t about suppressing emotion; it’s about understanding it without being driven by it. Shadow work develops this capacity by helping you recognize emotional triggers early.

According to Healthline, exploring internal emotional patterns supports better regulation and empathy. You become more responsive, less defensive, and better equipped to navigate complex interpersonal dynamics—an essential leadership skill.

4. Unlocking Creativity

Unacknowledged shadow material often contains creativity, insight, and intuition. The Society of Analytical Psychology suggests that integrating shadow aspects can unlock new ways of thinking and problem-solving.

When internal tension reduces, creative energy frees up. This shows up as fresh ideas, new perspectives, and the confidence to approach challenges differently.

5. Reduced Projection and Bias

Shadow work helps you recognize where personal assumptions and biases may be shaping your perception. The Berkeley Well-Being Institute notes that increased self-awareness leads to more objective and balanced viewpoints.

This clarity supports better judgment, fairer decision-making, and more effective leadership, particularly in high-stakes or emotionally charged situations.

6. Enhanced Problem-Solving

Integrating shadow aspects expands cognitive flexibility. Carl Jung’s work emphasized that psychological integration improves the ability to see situations from multiple angles.

As a result, you become more adaptable under pressure and more strategic in your thinking. You are better able to navigate complexity without defaulting to old patterns.

7. Increased Energy and Vitality

Suppressing or avoiding parts of yourself takes energy. Shadow work reduces this internal friction. As described by the Society of Analytical Psychology, integration often results in increased vitality and focus.

You expend less effort managing internal resistance and more energy engaging meaningfully with your work and life.

8. Better Stress and Anxiety Management

Understanding internal triggers makes stress more manageable. The Cleveland Clinic notes that awareness of shadow dynamics can ease anxiety by reducing unconscious reactivity.

Rather than being overwhelmed by stress responses, you gain the ability to pause, regulate, and choose how you respond. Thus, creating a steadier internal baseline.

Shadow Work as a Leadership Practice

For leaders, shadow work is not about emotional intensity. It’s about insight and choice. Unexamined internal patterns often influence leadership outcomes more than strategy or skill.

This is the lens behind the Leadership Shadow Integration Bundle—a structured, executive-safe approach to shadow work designed to build self-awareness, emotional regulation, and intentional leadership behaviour without therapeutic framing or overwhelm.

The bundle includes:

Introduction to Shadow Work – grounding the practice in self-awareness and leadership

The Leadership Shadow: 40 Reflective Prompts for Executive Awareness – focused, professional-grade reflection

Leadership Integration Toolkit – applied practices for executive presence and influence

It’s designed for leaders who want clarity, not catharsis—and integration, not intensity.

👉 Explore the Leadership Shadow Integration Bundle here

Final Thought

Shadow work isn’t about dwelling on what’s hidden. It’s about leading with awareness.

When awareness increases, choice expands.
When choice expands, leadership becomes steadier, clearer, and more effective.

Your shadow isn’t a problem to solve.
It’s just information that is waiting to be understood.

Have you ever walked into a room and felt the air change before anyone spoke?

Perhaps you felt a subtle tightening in your chest or a flicker of tension that you couldn’t quite name.

What you had was an instinctive knowing that something beneath the surface has shifted.

Normally you’d think it was your “intuition.”

Another way to look at it is what Neuroscience calls interoception.

It is awareness of your body’s internal senses or signals and identifies how you feel.

You know something? It might just be one of the most underappreciated leadership skills of our time.

Your Body is the First Messenger

Before the brain forms a thought, the body sends a signal.

This could be a skipped heartbeat, a shallow breath or feeling a tightening of the jaw.

These are not random sensations. They are data.

It is real-time feedback from the nervous system about what is unfolding in the environment, often before the conscious mind catches up.

This process lives in the insular cortex, a small but mighty region of the brain responsible for mapping our inner landscape. It registers everything from hunger to heart rate, pain to pressure, and emotion to intuition.

Research shows something remarkable: on average, this region is more finely tuned in women.

This means many women are literally wired to sense the undercurrents in a room faster than their peers.

The Science behind the “Gut Feeling”

We are inclined to glorify logic as the highest form of intelligence. But logic, by nature, is slow. It analyses after the fact.

Interoception, on the other hand, operates in real time. It catches what others miss—the micro-expressions, the tone shifts, the pauses that linger too long.

A leader with strong interoceptive awareness can detect stress before it erupts, notice disengagement before morale dips, and sense dishonesty before it becomes visible.

It’s not mystical. It’s neurological.

The insular cortex builds a bridge between the body’s sensations and the brain’s interpretations. Over time, that bridge becomes a feedback loop.

Interoception is the foundation of self-awareness. It connects the brain and body, allowing us to notice not just what we think, but what we feel. This process shapes our identity, our capacity for self-reflection, and our understanding of who we are.

The more tuned-in a person is to their internal signals, the faster they can translate emotion into insight, and insight into action.

This is why some leaders seem to “just know” when to intervene or when to stay silent.

Their body is processing information others haven’t consciously seen yet.

The Mislabelling of Emotional Intelligence

Here’s the paradox.

The very ability that grants women this early-warning radar often gets dismissed as emotionality.

“She’s overreacting” or “She’s too sensitive.”
“She’s reading too much into it.”

Sound familiar?

In truth, this sensitivity is not weakness—it’s precision.

When a woman senses the rising tension in a boardroom before it explodes or feels the undercurrent of resistance during a change initiative, she isn’t imagining things.

Her nervous system has picked up micro-signals others’ minds are too slow to register.

Yet because this intelligence doesn’t fit traditional leadership molds that have dominated for decades by rationalism and detachment, it often gets suppressed.

Leaders are told to “stay objective,” to “manage emotions,” to “keep it professional.”

But in doing so, they cut off access to the most advanced instrument of perception they possess: the body itself.

The Quiet Revolution of Somatic Leadership

What if leadership wasn’t just about strategy and speech?
What if it was also about sensation?

Imagine leading not only with intellect, but with awareness that runs through every cell.

Feeling the pulse of a team.

Sensing the emotional temperature of a conversation.

Navigating with the body as compass, not constraint.

This is not some poetic metaphor. It’s the foundation of somatic leadership –a growing field of practice that integrates neuroscience, mindfulness, and embodied intelligence.

Somatic Leadership is an approach that emphasizes the connection between the mind and body in the context of leadership.

It draws from somatic coaching which focuses on bodily sensations, movements and postures as essential elements for fostering self-awareness and personal growth.

This method recognizes that effective leadership is not solely about cognitive skills but also involves embodying leadership qualities authentically.

So, in this paradigm, the body isn’t something to manage. It’s something to listen to.

The body tells the truth before the mind rationalizes it.
It reveals dissonance before the story catches up.

A leader who ignores those signals risks walking blind into avoidable conflict.
A leader who honours them cultivates presence, empathy, and authenticity that no script can manufacture.

Somatic leadership integrates body awareness with leadership practices, enhancing emotional intelligence, decision-making and personal development.

It’s time to move from Suppression to Integration

For centuries, women were conditioned to mute their bodily awareness.

They were told to be “composed,” “professional,” and “unshakable.”

But the paradox of composure is this: when emotion is suppressed, sensitivity dulls and with it, the intuitive edge that makes perception powerful.

Reclaiming interoception isn’t about becoming more emotional. It’s about becoming more attuned.

It means

Noticing the subtle rise in heart rate during a negotiation and using that information to regulate breathing and stay grounded

Sensing the collective unease in a meeting and pausing to name what everyone feels but no one dares to say

Translating bodily wisdom into relational intelligence

This is leadership in its most evolved form -responsive, not reactive. Leadership that is present and not performative.

The Philosophy of the Inner Compass

At its core, interoception challenges our entire definition of leadership.

We’ve been taught that leadership projects outward: charisma, confidence, communication.

But true leadership also receives.

It listens inwardly decoding the silent data streaming through the nervous system.

It trusts that the body is not an obstacle to clarity—but its origin.

When the mind leads alone, it strategizes. And when the body joins, it harmonizes.

The future of leadership lies not in louder voices, but in deeper resonance.
Not in detachment, but in embodied wisdom.

That’s because leadership isn’t just about commanding a room. It’s about feeling it—and guiding it toward coherence.

From an evolutionary lens, this makes perfect sense.

The capacity to read micro-shifts in physiology, whether of one’s own body or others, was a survival mechanism. It helped detect danger, gauge safety, and navigate social hierarchies long before language existed.

In modern leadership, those same instincts translate into social acuity, conflict management, and emotional resilience.

The leaders who thrive in high-stakes environments aren’t the ones who ignore their bodies but the ones who listen.

They understand that their nervous system is a sensor network picking up cues about safety, belonging, and alignment faster than conscious reasoning ever could.

This isn’t softness. It’s strategy. It’s biology in service of brilliance.

The Reframe that changes everything

So perhaps the next frontier of leadership development isn’t another framework, assessment, or communication hack.

Perhaps it’s learning to trust the body again.

To allow the heart rate, the breath and the subtle unease become part of decision-making, not obstacles to it.

Recognize that sensitivity is not fragility but information density.

And that the most grounded leaders are often the most sensitive ones, because they are the most connected to their internal signals.

In a world obsessed with being data-driven, interoception reminds us that some of the most valuable data comes from within.

Call to Reclaim Embodied Wisdom

The most powerful leaders of the future will be those who master both dimensions of head and heart, logic and body, analysis and awareness.

They will sense before they act, feel before they speak and respond instead of react.

Because leadership that starts from within radiates outwards with a steadiness that no external performance can replicate.

To lead from the body is not weakness.
It is wisdom refined by evolution itself.

And perhaps the greatest act of leadership in this noisy world is learning to hear the quiet signals that have been speaking all along.

Prefer to read? Here’s the transcript of how imposter syndrome in women professionals may actually be a systemic bias.

When I first read the KPMG Women’s Leadership Summit Report, I nodded my head affirmatively to the finding that 75% of females reported experiencing Imposter Syndrome at certain points in their career.

It’s true because I experienced it too. I’ve shared my story of imposter syndrome when a colleague questioned my ability to take on a major role and how I felt I would not make the grade.

Self-belief helped me to overcome that feeling of not being adequate.

I now feel there’s a truth that needs to be told to high achieving women professionals who question themselves.

Hi, I’m Vatsala from Karmic Ally Coaching and if you want to know more about my perspectives then please subscribe to my channel.

Having mentored and coached many talented women professionals, my message to every woman is that you’re not an imposter. It is not self-doubt or confidence gap.

It is definitely not a personal defect that you need to fix before you can lead.

You’re just remembering where it wasn’t safe to belong. A reflection of the world you’ve had to survive in.

And that’s the part most people miss.

Because what we call imposter syndrome isn’t born from lack of talent or skill.
It’s born from repeated exclusion.

From micro aggressions that told you, quietly, but persistently that
“You don’t quite fit.”
“You’re capable, but not quite credible.”
“You’re confident, but a bit too much.”

And over time, your brain learned to read the room before it spoke.
To watch before it claimed.
To measure itself before it moved.

That isn’t weakness. It is wiring.

The Chemistry of Doubt

Now Neuroscience has a way of stripping illusions bare.

It doesn’t care for motivational slogans or tidy boxes labelled mindset.
Instead, it looks at what’s real -the electric, chemical, physical truth beneath behavior.

When you experience subtle exclusion like a joke that cuts, a meeting where your voice goes unheard or a promotion that somehow slips away again, your brain doesn’t label that office politics.

It labels it threat.

When women face these chronic subtle bias the amygdala, the brain’s alarm system lights up.

The HPA axis, which is your body’s ancient stress system flares alive. Your cortisol floods and vigilance takes over.

It’s not just a mood; it’s a message to the body: “This space isn’t fully safe.”

And when that happens not once, but again and again, micro aggression by micro aggression, doubt by doubt, the pattern becomes encoded.

The hippocampus, your brain’s archivist, rewires how self-perception forms.
Caution becomes safety.

Your body begins to anticipate rejection, even before it happens.
Vigilance feels true.

So when you walk into that boardroom and your pulse spikes?

That’s not irrational fear.

That flicker of “maybe I’m not good enough” isn’t a moral failure.
It’s neurobiology doing its job of protecting you from invisible danger.

So, your body isn’t broken. It’s brilliant at remembering what it took to stay safe.

The Psychology of Survival

And here’s the truth most people miss:
What’s labelled imposter syndrome is, for many women, not a pathology but a pattern of protection.

When your environment withholds validation or when authority looks like someone else, when feedback softens instead of strengthens or when competence is constantly re-auditioned, your brain stops assuming belonging.

Doubt becomes a defense mechanism because in unpredictable systems, certainty can be punished.

So women internalize vigilance.
They over-prepare, over-deliver, and over-think.
Not because they don’t believe in themselves but because their nervous systems learned anticipation equals survival.

And then, cruelly, that adaptation is renamed a flaw.

Culture points to it and says, See? You don’t believe in yourself enough.

We are told,

“Women just need more confidence.”
“Lean in harder.”
“Silence the inner critic.”

As if doubt is a glitch, not data.

The lie is that imposter syndrome is an internal defect.
The truth? It’s an external design.

A mirror of systemic bias reflected inward.

Let’s be honest.

Self-doubt often sounds like your own voice but it’s speaking in someone else’s accent.

The one that told you, that you had to earn your belonging.
That leadership required perfection or that being likable mattered more than being right.

So you start performing certainty instead of living it.
You smile when you want to speak.
Over-prepare because you’ve been under-seen and nod through moments that deserved disruption.

And yet, even as you doubt yourself, you deliver.
You lead with precision, hold space for others and you get things done that others only plan.

But the system rarely mirrors that back to you.
So your nervous system stays in a loop:
Perform. Prove. Pause. Question.

This point of view is supported by others. In a 2021 Harvard Business Review article titled Stop Telling Women They Have Impostor Syndrome, the authors argue that “impostor syndrome puts the blame on individuals, without accounting for the historical and cultural contexts that are foundational to how it manifests.”

In other words: it’s not a failing, it’s a response. It’s what happens when high-performing people are continually asked to prove they belong.

The Architecture of Bias

So, you see, systems are clever. They make individuals feel responsible for collective design flaws.

The “fix yourself” narrative keeps the structure intact.

But look closer.

The myth that women must “lean in” harder, be tougher, be louder rests on the illusion that the playing field is level.

It’s not.

Bias is not just attitude; it’s architecture.
It lives in who gets mentorship.
Who’s called “ambitious” versus “aggressive”, whose mistakes are forgiven and who’s become warnings.

It’s invisible until you hit it. And when you do, the shock ricochets inward — turning structural friction into personal shame.

This is how systems manufacture imposters. Not out of malice, but repetition.

It is through the daily training of women’s nervous systems to self-monitor just to belong.

I agree with Shari Dunn in her analysis that to move beyond imposter syndrome, we must reframe it as a systemic issue rather than an individual failing. Workplaces must become environments where micro aggressions, implicit bias, and inequitable opportunities are actively dismantled. Women must recognize that self-doubt often reflects competency checking, not their actual abilities.

The Philosophical Reframe

Let’s rewrite the story.

What you’ve called imposter syndrome is actually imposter conditioning.

A conditioned survival response. Not a flaw to fix, but a signal to decode.

It says, “You’ve been adapting.” Not “You’re failing.”

In that reframe, self-doubt isn’t weakness. It’s awareness. The body’s reminder that safety was never guaranteed.

Confidence isn’t the absence of doubt. It’s the ability to hold doubt and move away.

The goal isn’t to silence that inner voice. It’s to teach it context. To remind it that fear once served a purpose, but doesn’t have to run the show anymore.

The question isn’t “How do I stop feeling like an imposter?”
It’s “Who taught me to question my belonging in the first place?”

Once that shift lands, everything changes.
The narrative moves from shame to sovereignty.
The shift goes from self-fixing to self-understanding.
From I’m not enough to I was never the problem.

The New Leadership Paradigm

Imagine if organizations stopped diagnosing imposter syndrome and started treating it as data.

If entire groups feel like outsiders in the same rooms, the problem isn’t confidence but context.

Meetings would shift.
Mentorship would deepen.
Leadership pipelines would widen.

Women could lead not by fighting for belonging, but by embodying it.

You can’t rewire confidence without addressing context.
And you can’t call adaptation a flaw just because it makes others uncomfortable.

Now imagine if leadership wasn’t about commanding presence, but regulating presence.

If our influence came not from our asserting authority, but modelling calm coherence.

That’s where mirror neurons come in.
Those remarkable neural networks that fire when we see others act, feel, or express emotion.

They’re empathy’s infrastructure.
And research shows they tend to be more active in women during social interactions.

That means your state—your tone, your energy, your emotional steadiness doesn’t just affect how you feel.
It literally shapes how others feel in your presence.

Your calm becomes contagious.
Your courage becomes viral.
Your presence becomes the nervous system other people borrow when they’ve lost their own.

The Liberation

So maybe the question isn’t, “How do I silence imposter syndrome?”

Maybe it’s, “How do I build environments where my nervous system doesn’t have to defend itself?”

That’s leadership in its purest form.

Not a top-down command but the invisible choreography of human nervous systems syncing to one steady signal.

True influence isn’t asserted—it’s absorbed.

Liberation becomes with recognition.

Your doubt was never proof of deficiency. It was proof of resilience — the body’s way of staying alert in spaces not yet designed for your comfort.

So let that sink in.
Let it dismantle the shame.
Let it rewrite what you think strength looks like.

Then rebuild.

Rebuild confidence as presence, not performance.
Rebuild leadership as resonance, not reaction.
Let your nervous system finally exhale.

Because nothing commands a room like a woman who understands there was never anything wrong with her. Only with the mirror she was forced to look into.

Here’s the reframe most women never hear:

Your doubt isn’t evidence of lack.
It’s evidence of sensitivity.
And sensitivity is a leadership advantage when guided, not suppressed.

You don’t need to “fix” your confidence. You need to anchor it in awareness.

Stop fighting your nervous system and start leading with it.

The Next Step

And if this truth stirred something awake in you, don’t leave it at awareness.

Take five days to retrain your self-perception and rebuild your inner signal of confidence.

👉 Join my 5-Day Confidence Kickstart for Aspiring Women Leaders

Five days.
Five focused shifts.
One new way of being seen.

Because the world doesn’t need women who doubt less.
It needs women who finally realize their doubt was never the problem. It was the evidence they were awake.

If you were asked, out of the blue, to share what leadership means to you, I’m quite sure you’d remember a former boss who inspired you.

Your description would include a person possessing vision, strategy and charisma. Your definition of leadership would also include qualities such as courage, confidence and the skill of effective communication.

We all know a good leader is passionate & committed, with a strong positive attitude.

But the real secret lives deeper, below language and beneath performance. It lies hidden in the architecture of the brain.

Studies have shown that the most powerful leaders don’t just speak to minds. They sync with nervous systems.

This might well explain how situational leaders arise when a group of people need to be guided under difficult circumstances. Here there is no gender differentiation of the leader but Neuroscience reveals something remarkable.

Women leaders often have more active mirror neuron networks. That’s the brain’s mechanism for resonance and empathy.

And here’s the startling truth: women may hold an overlooked neurological advantage that changes what leadership even means.

So, it’s not about speaking louder, commanding harder, or holding more authority.

It’s about something quieter, almost invisible.

Neural resonance.

Without getting lost in science, let’s understand this by understanding the brain.

The hidden machinery of connection

Inside every human brain is a network of cells called mirror neurons.

They fire not just when you take an action, but when you see someone else do it.

For example, watch someone smile. The neurons that control your own smile begin to stir.

Notice someone’s stress, and your heart rate subtly shifts to match.

This isn’t imagination. It’s biology.

Understanding and making deep connections with others have profound implications for our experiences at home, work, and even in leadership roles. The role of mirror neurons in interpersonal understanding was revealed in a fascinating MRI Study (Nummenmaa et al., 2014).

The study revealed that distinct brain regions are activated when we envision how others feel in particular situations. As we continue this imaginative process, these brain regions become increasingly interconnected, enhancing our ability to empathize and align our emotions with others.

Research shows women often display higher activity in these mirror neuron systems. Especially in regions like the inferior frontal gyrus and superior temporal sulcus.

This enables women to accurately interpret nonverbal cues, better anticipate the needs of others, and build stronger and more meaningful relationships. The heightened sensitivity allows women to navigate complex social dynamics, establish rapport, and create more inclusive environments.

Women possess a larger mirror neuron system and experience increased activation in brain regions associated with empathy and social cognition.

This allows women to perceive the thoughts and feeling of others and understand the underlying emotional currents of certain situations.

So, what does that mean in practice?

It means women leaders are wired to sense and sync with the emotional states of others more rapidly and deeply than most realize.

To the layperson, it would appear women leaders are in a position to develop high Emotional Intelligence.

What it also means is, leadership is not always about projecting control.

Sometimes, it’s about embodying a state so strongly that everyone else unconsciously aligns with it.

How we can influence without authority

Think about what usually passes for leadership in boardrooms or politics: directive speech, top-down authority, decisions delivered like commands.

But here’s the paradox. When mirror neurons fire, influence bypasses words altogether.

Followers don’t just hear a leader’s message. Their nervous systems begin to mirror it.

If the leader is calm under pressure, the team doesn’t just notice, but it feels calm.

When the leader steps forward with courage, this courage becomes contagious.

If the leader radiates trust, that trust spreads like wildfire.

This, in short, is the Mirror Neuron Multiplier.

It explains why some leaders can walk into a room and shift the entire emotional climate without raising their voice.

Not because they impose authority, but because their state of being gets absorbed.

Why Women often excel at Resonance

The common narrative says women rise in leadership despite their emotional attunement.

That being “too empathetic” or “too relational” is a liability in high-stakes environments.

Neuroscience tells a different story.

Those very traits that were once dismissed as soft are rooted in heightened neural resonance.

They allow women leaders to sense group undercurrents before anyone else notices it.

They make alignment possible not through force, but through synchrony.

In an era where trust is fragile and volatility is constant, that capacity is not a weakness.

It is an evolutionary form of strength.

Beyond Psychology: The Invisible Choreography

Leadership is often taught as if it were external—words, posture, presence.

But the Mirror Neuron Multiplier reveals something more radical: leadership is an internal broadcast.

Your nervous system is constantly sending signals, and the people around you, consciously or not, are tuning in.

This isn’t metaphorical. It’s measurable.

Teams literally sync heart rates in meetings.

Audiences mirror the micro-expressions of speakers.

Stress hormones rise or fall depending on a leader’s emotional steadiness.

Philosophically, this forces a shift.

Leadership is not about control from above.

It’s about resonance across.

Not top-down command, but the invisible choreography of human nervous systems moving in unison.

What does this mean for the Future of Leadership?

The old playbook of leadership rewarded dominance, volume, and individual assertion. The new era will demand something else.

It will require resonance, attunement and the ability to embody a state so clearly that others align without effort.

This is where women may quietly hold the blueprint for the future.

Not because every woman leads this way. Sadly, some women are still trying to ‘fit in’, instead of using their brains or their mirror neurons to bring in their workers as a cohesive team.

The architecture of their brains makes this style of influence more accessible, more natural, and more potent.

Perhaps it’s time organizations stop mislabeling this as “soft.”

When it is, in fact, one of the hardest currencies of leadership: trust at scale.

Call to reimagine Power

Here’s the deeper implication.

If leadership is resonance, then power is not measured in how loudly you speak, but in how deeply others absorb your signal.

That flips everything.

It means women don’t need to adopt the masks of command-and-control to be taken seriously.

They need to lean into the resonance already wired into them.

It means organizations must evolve their measures of leadership potential. By not just counting who asserts themselves most, but noticing who shifts the emotional climate around them.

This means the leaders of tomorrow will be those who understand this hidden truth: Influence is not asserted. It is absorbed.

Final thoughts

The Mirror Neuron Multiplier isn’t a gimmick.

It’s a biological reality hiding in plain sight.

Women leaders don’t just manage teams.
They harmonize them.

Women leaders don’t just inspire courage.
They multiply it.

Women leaders don’t just earn trust.
They transmit it.

In a world hungry for authentic connection and resilient leadership, this isn’t a side note.

It’s the headline.

The question now isn’t whether women can lead, but whether the world is ready to understand how profoundly they already are.

The way I see it, the leaders who will shape the future won’t be the ones who control the room or talk the loudest.

They will be the ones who others naturally align with at the deepest, unconscious level.

That’s the Mirror Neuron Multiplier. And it may be women’s most underestimated leadership strength.

As women climb the corporate ladder, many of us have been told—explicitly or implicitly—that success means blending in.

Instructions from well-meaning colleagues and bosses to

Tone down your personality.
Pick your battles carefully.
Don’t be “too much” of anything.

I still remember the time when I was looking for a suitable senior position as I was new to the Indian corporate world. My father took me to meet a University friend of his who was well-connected for some introductions and guidance.

The gentleman was kind, attentive and read my resume with great interest. He acknowledged the power of my resume. Then he gave a tip that made my jaw drop.

He told me that when I went for an interview, I should tone down my confidence because it would make the male interviewer feel insecure.

The thing was, I had been a Finance Director of a leading NYSE listed company. One acquires confidence in the course of one’s work.

Later my father wondered, if I was applying for the role of a Finance Director, how would I make the grade if I didn’t show confidence?

I was being told to play a role which I decided I didn’t want to. Fortunately, I did get a job that I was qualified for. The interviewer was looking for the qualities and competencies that I was bringing to the table.

Yes, playing a role can sometimes help you get ahead. But over time, constantly editing yourself to fit in can take a toll—draining your energy, dulling your passion, and even eroding your confidence.

For those of us in mid-to-senior roles, the stakes are higher.

We’ve worked too hard to get here to feel disconnected from who we truly are. Let’s be honest. If we spend most of our waking hours at work, shouldn’t that space also be one where we feel aligned, respected, and ourselves?

The truth is, you can stay true to your authentic self and thrive in leadership—without sacrificing results, credibility, or relationships.

Even better, you won’t feel like an imposter.

You can do so by building qualities such as integrity, discipline, brilliant work, and respectfulness. These qualities will also give you the confidence to handle another challenge women professionals often come across.

The Authority Gap: Why It Matters for Women Leaders

Even in 2025, many accomplished women still face what researchers call the Authority Gap—the invisible but very real difference in how competence and credibility are perceived between men and women in similar positions.

The authority gap is a term popularized by Mary Ann Sieghart in her book “The Authority Gap: Why Women Are Still Taken Less Seriously Than Men, and What We Can Do About It.”

It is the systemic bias that leads to women being taken less seriously than men in professional settings, impacting their perceived competence and authority.

For women in leadership, this can show up as:

Your expertise being questioned more often.

Being interrupted or talked over in meetings.

Having to “prove it again” even after consistent results.

Colleagues deferring to male counterparts for final approval.

Real-World Examples of the Authority Gap

The Subtle Version
You’re leading a meeting, and a junior male colleague repeats one of your suggestions—only for it to suddenly get enthusiastic agreement from the room.

You smile, acknowledge the point, but the sting is real: your voice was overlooked until it came from someone else.

The Obvious Version
You have been managing a project for months. A client asks a direct question about the strategy. But instead of addressing you—the project lead—they look to your male team member for confirmation. You have to consciously redirect the conversation to establish your role and authority.

The danger? If you start shaping your behavior only to gain validation in such environments, you risk losing the very qualities that make you an authentic and effective leader.

Closing the authority gap isn’t just about external change—it’s also about inner mastery.

When you cultivate unshakable self-belief, clear boundaries, and the ability to project executive presence authentically, you make it harder for bias to undermine your authority.

How to Stay True to Yourself and Excel at Work

Here’s how:

1. Lead from your core values

Your moral compass is your greatest leadership asset. You don’t have to compromise it to be accepted. Stay grounded in what you believe, and you’ll naturally inspire respect and trust.

2. Build bridges, not walls

Being authentic doesn’t mean being inflexible. Practice tolerance. Maintain a cordial relationship with everyone, no matter your differences. It brings peace and serenity to your workplace.

Treat everyone—from the tea lady to the CEO—with equal respect, and foster psychological safety around you.

3. Champion collaboration

Mid-to-senior leaders shine when they lift others. Be the one who draws out different perspectives, smooth’s over friction, and turns diverse ideas into high-impact outcomes.

Tip: Be a team player. Learning to work with your colleagues will make working on projects together easier. Make sure that you take the time to build connections and relationships with others. Play your part in every team you join.

Working in a team allows you to improve skills like brainstorming, negotiating, and coordinating with your colleagues as one functioning team. This will help you develop characteristics like patience, discipline, and forgiveness.

4. Seek challenges that stretch you

Raise your hand for projects outside your comfort zone. Ones that challenge your knowledge and skills. It signals initiative, builds your influence, and keeps you growing.

5. Let honesty be your hallmark

Whether it’s giving feedback, managing resources, or representing your team, transparency earns you a reputation for reliability. That’s a currency that only increases in value over time.

6. Deliver excellence, consistently

Doing your best work is not about perfectionism—it’s about integrity. Part of that is knowing when to ask for guidance, training, or resources to get the job done right. There is no shame in asking for help, as long as you have done your own research first.

Final thoughts

Staying true to yourself isn’t a ‘soft skill.’ It’s a strategic advantage.

When you operate from authenticity, you build stronger relationships and make better decisions. You leave a legacy you’re proud of, while naturally narrowing the authority gap.

If you’re ready to lead with authenticity, command respect, and close the authority gap without losing yourself, then Mind Mastery for Professional Women is for you.

This micro course will guide you step-by-step through the mindset shifts, tools, and practical steps to lead from a place of confidence and clarity.

It’s time to rise without compromise because the higher you go, the more the world needs your voice, not a watered-down version of it.

Prefer to read? Here’s the transcript of how great leaders handle mistakes

We all make mistakes, and this includes even the best and most competent leaders and thinkers.

It happens, even when we do everything in our power to prevent them. But it is not the mistakes that are as important as what happens next.

It is our ability to take ownership that also adds to our charisma and likeability with our teams.

I saw this play out in first person during my insurance industry stint as the CFO for one of the company’s non-life Central Europe offices. An insurance module was introduced and was supposed to have been integrated with the accounting software.

It was supposed to make life easier for all of us. What happened was the contrary.

It led to mass resignations of all the CFOs in the region except for the one in Finland. People left not because they didn’t love their work. The long hours at work without a break even on weekends led to health issues and in one case, the CFO quit because his wife had threatened to leave him.

The Regional Controller was sent back to New York because the way he handled the situation led to losses. Good companies don’t want specialized manpower leaving a lean set up.

In contrast, my Country Manager had sounded an alert at the very beginning. He had suggested the company start with a small office first to test for any glitches before making it live in other offices.

His suggestion was shot down as being pessimistic. When our systems would crash he’d try to help out by escalating the issues to the developers and even share his input. By chance he was not only an insurance specialist but also had a degree in Finance and was able to articulate the issues.

My learning from this experience was that genuinely great leaders have mastered the art of dealing with errors, and we can each learn a lot from their example.

Hi, I’m Vatsala Shukla from Karmic Ally Coaching and I’m going to share 7 of the most important things that great leaders do and what you can learn from how they handle mistakes.

Before I do that, please subscribe to my channel and share any of your own experiences as a leader in the comments.

The first thing to do is to come clean quickly

When something has gone wrong, great leaders are the first ones to admit there is a problem. They don’t try to cover it up, they don’t blame other people, and they don’t’ wait to see if anyone notices. Take responsibility, even for those parts that you did not cause.

Don’t understate the scope of the problem

Trying to minimize the challenge does not make it any easier to tackle or solve. Belittling the problem is worse than hiding it because you are being dishonest about how it could affect other people.

Make sure you have fully diagnosed the problem

The more you know about what happened and why, the better you will be able to devise the right solution or make the right changes in the future. Giving a solution without all the information is neither helpful nor honest, so take the time to figure out the full story before trying to implement a solution.

Involve your team by asking for feedback and input

Great leaders realize that they do not have all the answers and that others on their team have valuable insights. While you accept responsibility as a leader, you can still be open to suggestions from your team. The same is true for us all.

People around you have perspectives and experiences different from yours, so do not be afraid to ask for advice or input on how to solve your challenge. Besides, it encourages psychological safety for your team.

Make sure the problem is resolved

Leaders do not rest until a resolution is found, and neither should you, especially when your mistake affects other people. Leaders provide updates to their team when solutions are in the works. And be sure the people in your life know precisely what you are doing to help mend your errors when they are impacted.

Help others learn from your mistakes

When problems are resolved, leaders use that opportunity to share the lessons learned with others. Leaders want to make learning opportunities for everyone else, too, so they make a point to share their newfound understanding. When you see a friend struggling with a problem that you have some experience with, be sure to let them know what you have learned from your mistakes, too.

Don’t just fix the symptom

When mistakes occur, they can sometimes reveal more systemic or structural problems. When you just fix the immediate problem and not the larger issue, you are guaranteeing that something else will go wrong in the future. Take the time to fix it right. This is true in business, relationships, personal growth, and everything else in life.

And finally, make a commitment never to repeat your mistakes.

The best way to show others that you are sincere in your efforts to fix a problem is to learn from your mistakes. Break the cycle and stop repeating behaviors or beliefs that perpetuate the problem. Actions speak louder than words, and when a mistake changes you for the better, it speaks loudest of all.

Leaders get to be so because they realize that someone must be in charge and accept responsibility for when things go well and when mistakes happen. The same is true for you in your own life.

Level Up Your Leadership

That’s why I want to introduce you to Level Up Your Leadership to give you practical tips to become an even better leader by adopting the mindset of a leader so that you’re confident in yourself and aware of the challenges that lie ahead.

Good leaders know how to plan and organize and you’re going to learn to eliminate the one issue that plagues many leaders that fail to execute on their goals and plans.

You’ll start to implement a planning and organization method originally created by a former US President that will help you conquer the priority tasks while eliminating the time-wasting ones and make your workload lighter at the same time.

Effective leaders know how to create team loyalty, and this strategic guide shows you how to make your team loyal to the point where they could “die” for the cause you’re fighting, which in your case is your business goals.

This includes knowing how to do performance reviews that create happier and more productive team members because they realize their improvement needs are being addressed properly.

True leaders apply their leadership skills even in situations that happen outside of their office so they can navigate through life as an individual and a leader of their family and community too.

This is Level Up Your Leadership is an actionable guide with a checklist to keep you on track and a resource cheat sheet to deepen your learning so that you develop your leadership skill with visible transformation. Your success is important to me, and I’ve included 2 bonuses that will get you even better results.

Be the leader of your happiness and start handling mistakes like a boss!
